Why Chinese Teachers Feel Better at Work When Schools Learn Together

A new analysis of nearly 4,000 lower-secondary teachers in Shanghai suggests that one of the most powerful ways to improve teachers’ job satisfaction may be surprisingly simple: give them structured opportunities to learn with one another. Teachers who frequently exchanged ideas, coordinated instruction, observed colleagues and collaborated on lessons were more likely to report satisfaction with both their schools and their profession. The connection was not merely practical. Collaborative professional learning appeared to strengthen teachers’ confidence in their ability to manage classrooms, adapt instruction and engage students—and that heightened sense of competence was associated with greater satisfaction at work. The findings, published by Yu Wu of the University of Memphis and Huang Wu of the University of Missouri–Kansas City, offer a detailed look at how school culture, teacher psychology and leadership combine to shape educators’ working lives.

The study focuses on a distinctive feature of Chinese education: Teaching Research Groups, or TRGs. These school-based groups bring together teachers who teach the same subject and provide a formal setting for continuous professional development. Their activities can include collective lesson preparation, public lessons attended by colleagues, peer observation, feedback on teaching, discussions of individual students and joint efforts to establish common assessment standards. In some cases, teachers may teach the same content using different lesson designs, compare the results and refine their approaches. This makes professional learning an embedded part of everyday school life rather than an occasional workshop disconnected from classroom practice. The researchers argue that such collaboration can influence job satisfaction because it gives teachers practical support, a sense of belonging and a shared responsibility for solving difficult instructional problems.

To investigate these relationships, Wu and Wu analyzed data from the 2018 Teaching and Learning International Survey, known as TALIS. The survey collected information on teachers’ working conditions, beliefs, instructional practices and professional development across dozens of education systems. The Shanghai sample contained 198 schools and 3,976 lower-secondary teachers. About 74 percent of the teachers were women, 99 percent held at least a bachelor’s degree and respondents had an average of 6.3 years of teaching experience. Most schools in the weighted sample were public, and roughly three-quarters were located in urban areas. The researchers also accounted for factors that could influence satisfaction independently, including gender, teaching experience, education level, school location, school type, shortages of special-ne needs personnel and school violence.

The analysis measured collaboration in two broad ways. The first captured the exchange and coordination of professional information, including developing teaching materials with colleagues, discussing students’ learning progress, coordinating assessment standards and attending team conferences. The second focused more directly on collaboration in lessons, such as co-teaching, giving feedback on classroom practice, organizing activities across classes and taking part in collaborative professional learning. Teachers rated how often they engaged in these activities on a six-point scale ranging from never to once a week or more. Their sense of self-efficacy was measured across three domains: classroom management, instructional strategies and student engagement. These questions asked how confident teachers felt about controlling disruptive behavior, explaining difficult concepts in different ways, varying instruction, motivating disengaged students and helping learners think critically. Job satisfaction was assessed through statements about enjoying work at the school, recommending it as a good workplace, feeling satisfied with performance and believing that the advantages of teaching outweighed its disadvantages.

Because teachers were grouped within schools, the researchers used a two-level structural equation model rather than treating every response as independent. This distinction is crucial. A teacher’s personal collaboration habits may matter, but the overall culture of a school can matter even more. Multilevel modeling separates relationships occurring among individual teachers from relationships occurring between schools. In practical terms, it can distinguish a teacher who collaborates more than colleagues in the same school from a school where collaboration is widespread and institutionally supported. The researchers also tested mediation, asking whether collaborative learning was linked to satisfaction partly because it increased self-efficacy. A second analysis tested moderation, examining whether principals’ support for innovative teaching changed the strength of the relationship between collaboration and satisfaction. Missing data, which affected less than 5 percent of values, were handled using five rounds of Bayesian multiple imputation.

The statistical results showed a positive relationship between collaborative professional learning and job satisfaction at both levels of analysis. In the initial model, the association was stronger at the school level, with a standardized coefficient of 0.58, than at the individual teacher level, where the coefficient was 0.22. After background characteristics were controlled, the direct association remained statistically significant: 0.39 at the school level and 0.16 at the teacher level. These coefficients do not mean that collaboration automatically causes a specific increase on a satisfaction scale. Rather, they indicate that schools and teachers reporting more collaborative learning also tended to report higher satisfaction, even after the model accounted for several demographic and working-condition differences. The school-level result is particularly striking because it suggests that collaboration may have a collective effect that extends beyond the experiences of the teachers who participate most actively.

The researchers next examined self-efficacy as a possible psychological pathway. Collaborative learning was positively associated with teachers’ confidence, with coefficients of 0.47 at the school level and 0.34 at the individual level. Self-efficacy, in turn, was positively associated with job satisfaction, with coefficients of 0.45 and 0.18, respectively. The estimated indirect effect—the portion of the relationship between collaboration and satisfaction operating through self-efficacy—was 0.21 at the school level and 0.06 at the teacher level. In other words, collaboration may make teaching feel more manageable and meaningful by helping educators develop a stronger belief that they can handle the demands of the classroom. Teachers who receive useful feedback, observe successful strategies and work collectively through instructional challenges may accumulate the mastery experiences and social encouragement that psychological theories identify as key sources of self-efficacy.

The findings also identified a critical role for school principals. The positive relationship between collaborative learning and job satisfaction became stronger in schools where leaders actively supported teacher innovation. The interaction coefficient was 0.26, with a 95 percent confidence interval from 0.01 to 0.52. Support for innovation was measured through principals’ reports of actions such as encouraging cooperation among teachers to develop new teaching practices. This matters because collaboration can take many forms. It may be a genuine process of inquiry in which teachers experiment, reflect and revise their approaches, or it may become a routine administrative exercise with little professional value. When leaders make room for experimentation and protect teachers from being penalized for reasonable failures, collaborative discussions are more likely to translate into autonomy, creativity and professional ownership. In highly structured education systems, where curriculum requirements and examination pressures can encourage cautious teaching, leadership support may determine whether collaboration becomes a source of energy or simply another obligation.

The study’s implications extend beyond Shanghai, although the authors caution against treating the results as universal. Chinese teachers often carry expectations that reach beyond instruction: they may be viewed as moral role models, guardians of student well-being and surrogate parental figures. These responsibilities can make teaching rewarding, but they can also intensify stress and workload. A strong professional community may buffer those pressures by preventing teachers from facing challenges alone. When a school develops shared norms, common goals and confidence in its collective ability, individual teachers may feel that their work contributes to something larger than their own classroom. That collective efficacy could explain why school-level collaboration showed a stronger link with satisfaction than individual participation alone. The results suggest that policymakers seeking to improve teacher retention should look beyond one-off professional-development courses and invest in sustained structures that allow teachers to plan, observe, discuss and redesign instruction together.

Yet the evidence does not prove that collaboration causes teachers to become happier at work. TALIS is a cross-sectional survey, meaning the data capture teachers and schools at one point in time. It is possible that satisfied teachers are more willing to collaborate, or that an unmeasured factor—such as particularly effective leadership—encourages both collaboration and satisfaction. The measures are also largely based on self-reports, including principals’ perceptions of their support for innovation. Shanghai is one of China’s most economically developed and educationally high-performing regions, so the results may not represent rural schools or less-developed provinces. The researchers recommend longitudinal and quasi-experimental studies that follow teachers over time, combine reports from teachers and leaders with observations of actual practice, and compare different regions and education systems. Even with those limitations, the analysis delivers a clear message likely to resonate far beyond China: improving teachers’ working lives may depend less on asking them to work harder alone than on building schools where professional knowledge, confidence and responsibility are genuinely shared.
