In the crowded world of corporate e-learning, where employees typically click through compliance videos and rush through modules just before deadlines, a new study suggests that borrowing the right ideas from game design may finally make genuine online learning stick. Published in the journal Discover Education, the study documents the design, development, and pilot implementation of a fully web-based active learning course for corporate managers, in which gamification was not bolted on as an afterthought but integrated with the learning design itself. The results offer some of the most detailed evidence yet that working adults will actively write, review, discuss, and persist through an online course when participation is rewarded at every step, provided the rewards are carefully tuned to encourage rather than replace real learning.

The research, conducted by Jinkyung Lee of SK m&service in Seoul, Republic of Korea, tackled a problem that has long frustrated educators and trainers alike. Active learning, in which students engage through writing, case studies, discussion, and problem solving rather than passively absorbing lectures, is well supported by decades of evidence. Meta-analyses show it raises achievement and lowers failure rates compared with traditional lectures, and the skills it cultivates, including critical thinking, problem solving, and creativity, are precisely those demanded by the World Economic Forum’s future of jobs forecasts. Yet in corporate settings, where employees face relentless time pressure and work always comes first, online courses have mostly been used as efficient content-delivery vehicles. Interaction, when it occurs, tends to be one-way feedback from an expert, with little learner-to-learner exchange. Prior attempts to build participatory online courses, including the author’s own earlier projects without gamification, struggled to sustain participation as courses progressed.

The five-week pilot course, developed over roughly three months by the learning and development department of a South Korean corporation, targeted team leaders and potential leaders in management education. It comprised five modules covering strategy, finance, human resources, marketing, and a combined module on supply chain management, intellectual property, and legal issues. The design team, which included the researcher as instructional designer and project manager, five content specialists, a management consultant, two graphic designers, a web publisher, and six programmers, followed a case-based design and development research approach. Learners watched video lectures, but crucially, they also wrote reflections, analysed business cases using strategic templates, submitted assignments to a gallery board, wrote peer reviews, commented on video lectures, and exchanged supportive messages with assigned partners in private chat windows. All of this happened asynchronously, on a custom-extended platform with a dedicated database and management module.

The gamification layer drew on the mechanics-dynamics-aesthetics framework from game design and on self-determination theory. A treasure island storyline, complete with jewels, golden keys, animated ships, and treasure chest icons, provided the narrative spine. A central dashboard mapped the five modules as five islands, displaying progress charts, points, badges, a leaderboard showing only the top 30 participants, announcements, and links to the assignment gallery. Points updated in real time as learners completed activities within weekly cycles, and time-limited reward windows were designed to discourage procrastination. Attendance itself earned points and badges, serving as a low-barrier trigger for participation, while assignment submissions carried the highest point values. Badges named the superfan, early bird, and island celeb recognised consistent attendance, punctual participation, and frequent, high-quality contributions respectively. Physical prizes were combined with social incentives, and learners’ chosen nicknames were even woven into the content text for personalisation.

The pilot involved 50 registered learners, of whom 36 consented to research use of their learning data and 27 completed the end-of-course survey. Because the course was entirely web-based, every activity was recorded in real time, allowing unusually fine-grained analysis of participation. The findings were striking. Learners averaged 19.42 attendance days across the 35-day course, with weekly averages staying remarkably stable between 3.28 and 4.69 days, without the late-stage decline that plagues most online courses. Thirty-two of 36 participants met the 80 percent completion criterion, 28 reached 100 percent progress, and 61 percent completed all five modules within the recommended period. Perhaps most tellingly, learners averaged 83.67 posts each, of which 52.33 were non-essential, meaning most participants voluntarily wrote far more reviews, comments, and reflections than the course required. Seven learners commented on all 38 video lectures.

Survey responses reinforced the behavioural data. Mean scores for all survey items exceeded 4.0 on a five-point scale, with no negative ratings on any item. Learners reported that writing tasks helped them understand content more deeply, expand their thinking, and connect lessons to their actual work. Peer interaction was credited with broadening perspectives and, importantly, with sustaining effort: seeing colleagues produce rich work motivated learners to keep pace with the weekly schedule. Gamification drew overwhelmingly positive responses, with several learners describing how the weekly reward structure prevented their usual habit of cramming at the end. One participant reported logging in several times a day to earn points even amid a busy workload, while another noted that the structured rhythm led them to complete lessons on time rather than postponing study.

The theoretical interpretation is where the study earns its scientific weight. Following Landers’ theory of gamified learning, gamification does not improve learning directly but works by shaping learning-related behaviours and attitudes. The author argues that the observed patterns fit the internalisation of extrinsic motivation described in self-determination theory: rewards may have lowered the initial barrier to participation, but the persistence of voluntary activity beyond requirements suggests learners came to recognise the value of the activities themselves. The asynchronous format supported autonomy, frequent feedback supported competence, and peer reviews, comments, and mate activities fostered relatedness. Time-limited rewards created a rhythm of tension and release, consistent with game design principles drawn from Csikszentmihalyi’s flow theory and Schell’s design lenses, preventing both fatigue and disengagement.

The study is candid about its limits and its cautionary findings. Two learners displayed disproportionately high volumes of non-essential posting, a pattern suggesting excessive point-driven participation that the initial mechanics, which placed no upper limit on video comments, failed to prevent. Following the pilot, the number of comments eligible for points was capped at three per video, and required peer reviews were reduced from five to three per module to lighten the workload. The author also notes that some learners reported the course as heavy, and argues that workload should be calibrated rather than eliminated, since reducing activities too aggressively risks a return to passive learning. The design further retained nickname-based anonymity rather than real names, a decision judged to support more open expression within the organisational context.

From the case, the author derives a set of practical design principles for anyone building gamified online learning. Activities should be sequenced from simple to complex, allowing learners to adapt gradually and build habits of participation. Time limits should apply to gamification rewards while learning opportunities remain flexible until a final deadline. Rewards should be multi-layered, combining attendance triggers, differentiated rewards for desirable behaviours, and options earned through cooperation alongside competition. A well-designed dashboard that presents progress, achievement, and peer activity in real time emerged as the pivotal decision point shaping the whole gamification strategy. Finally, learners should be clearly informed of the course aims and the purpose of gamification, which survey evidence suggested helped them focus and immerse themselves in the tasks.

The study’s limitations are acknowledged squarely: a small single-organisation sample, voluntary self-selected enrolment, no comparison group, no direct measurement of learning outcomes, and no independent verification of the qualitative coding. The findings therefore support design-oriented interpretation rather than causal inference. Still, for a field in which corporate contexts are dramatically underrepresented in gamification research, the detailed documentation of a fully online, integrated design, and the combination of system-log participation data with learner perceptions, represents a meaningful contribution. The author calls for future work with larger and more diverse samples, direct measurement of learning outcomes, AI-driven personalised feedback and learning analytics, and a comprehensive development model covering all stages of gamified web-based active learning design.

For corporate learning and development departments wrestling with completion rates that often mirror the dismal figures of massive open online courses, the message is quietly optimistic. Adult learners, even busy team leaders juggling demanding jobs, proved receptive to gamified active learning when the design respected their time, rewarded effort at every level, and made participation itself visible and social. As the demand for higher-order thinking skills intensifies across workplaces, the study suggests that online learning need not be a passive emergency substitute. Deliberately designed, it can become a place where employees genuinely immerse themselves, enjoy the process, and keep coming back.
