Failure is often treated as the essential teacher of human performance. A missed target, an incorrect decision, or an unsuccessful attempt can generate information that helps the brain adjust its next action. But new research from Hokkaido University suggests that learning from mistakes does not depend only on what an individual does. The success or failure of the group around them can determine whether an error is corrected—or quietly ignored. The study, published in the Journal of Neurophysiology, shows that people become less likely to modify their behavior after making an error when their team ultimately succeeds, even if the team’s success was unrelated to the quality of their own performance.
The finding reveals a subtle conflict between individual learning and collective reward. In many real-world situations, a person’s actions contribute to an outcome alongside the actions of teammates, changing circumstances, or sheer chance. A soccer player may deliver a poor pass, yet see a teammate score moments later. A business team may make an analytical mistake but still meet its sales target. A student may misunderstand part of a group assignment while receiving a high grade. In each case, the positive final outcome can make the original mistake seem less important, reducing the pressure to revise the behavior that produced it.
To investigate this effect, Professor Masaki Abe and colleagues recruited 36 participants for a paired video-game experiment. Each pair was assigned two distinct roles. One participant served as the “passer,” directing a virtual ball toward an intermediate target, while the other served as the “shooter,” attempting to use the pass to score a goal. The participants received monetary compensation whenever their team scored, creating a clear incentive to value the shared result. The design allowed the researchers to examine how a team-level reward shaped the passer’s response to an error, even though the passer’s performance could be assessed separately from the final goal.
The researchers used an experimental manipulation to separate individual performance from the team outcome. During some trials, they secretly controlled the movement of the virtual ball after the passer acted. This meant that the passer’s mistake remained essentially the same, but the final result could be changed. The team could score or miss regardless of the passer’s actual movement. By holding the individual error constant while manipulating whether the team succeeded, the researchers could test whether the brain responds differently to an error when it is followed by a positive or negative group outcome.
The results showed a clear behavioral difference. After the team scored, passers made smaller adjustments on their next attempt, indicating reduced learning from the previous error. When the team missed, the same participants were more likely to change their behavior and correct the direction or strength of their next pass. Because the underlying mistake had been kept similar across the experimental conditions, the difference could not be explained simply by participants performing better or worse. Instead, the result suggests that the team’s final outcome altered the value that participants assigned to their own error.
A successful result may act as a form of “social reinforcement,” signaling that no immediate correction is necessary. From the brain’s perspective, outcomes are often evaluated through prediction errors—the difference between what a person expects to happen and what actually happens. When an attempted action produces a rewarding result, neural systems involved in reinforcement learning may reduce the signal that normally drives behavioral adjustment. In this experiment, the reward belonged to the team, but it nevertheless appeared to weaken the passer’s response to an individual mistake. The group’s success effectively softened the learning signal generated by personal failure.
Importantly, the participants did not report being less aware of their mistakes after a team success. Professor Abe said the researchers found no corresponding change in how people consciously perceived their own errors. This distinction is significant: participants could recognize that they had made a poor pass, yet still fail to change their behavior as strongly on the next attempt. The effect therefore appears to occur below the level of deliberate judgment. Awareness alone may not be enough to produce improvement when the surrounding outcome communicates that the performance was acceptable.
The finding may help explain why successful teams can sometimes repeat the same weaknesses for long periods. Winning can conceal inefficient strategies, poor communication, or individual errors that would be obvious after a defeat. In sports, a goal may erase attention to a careless pass. In workplaces, a profitable project may discourage investigation of flawed decisions. In classrooms, a high group grade may prevent students from identifying gaps in their own understanding. The danger is not that success is harmful in itself, but that group success can make it difficult to distinguish effective actions from lucky outcomes.
The researchers say the results have implications for coaching, education, workplace management, and any environment in which people learn through shared performance. Evaluating only whether a team wins or loses may provide an incomplete picture of improvement. Training systems may need to assess individual decisions independently, even when the final result is positive. Coaches could review the quality of a pass separately from whether it led to a goal, while teachers and managers could provide feedback on each person’s contribution rather than relying exclusively on the group’s final score. By separating personal performance from collective outcome, it may be possible to preserve the motivational benefits of teamwork without allowing success to hide mistakes.
The study offers a broader lesson about how human learning operates in social settings. People do not update their behavior based only on the direct consequences of their own actions; they also absorb signals from the achievements and failures of those around them. A team victory can therefore produce an unexpected cost: it may reward the group while weakening the individual learning process. The Hokkaido University findings suggest that meaningful improvement requires more than celebrating the final result. To learn effectively, individuals must also receive clear information about what they personally did, what went wrong, and how their next action can be better—even when everyone else succeeds.
